Scaling AI in 7 Simple Steps
Stephen Toms
AI is already reinventing marketing—helping forward-thinking teams grow revenue, make smarter decisions, and improve customer experiences. And it’s getting results.
But here’s the challenge: In 2025, most marketing teams are stuck in the “shiny object” phase—testing ad-hoc AI tools without fully integrating or scaling them for real ROI. Sound familiar?
That’s where our 7-step, tried-and-tested AI integration framework comes in. These are the exact steps we guide marketing teams through to move beyond the pilot phase and scale AI for real ROI.
This article is an in-a-nutshell summary of the key insights we cover in our workshops—designed to get you thinking and ready to take action, step-by-step.
1. AI Readiness: Start With Your Data
Your AI journey begins with data. If AI is your accelerator, then data is your fuel. As marketers, we’ve been tapping into structured data for years—CRM insights, website analytics, and open rates. But chances are, you’ve got way more data than you realise.
AI is a game-changer when it comes to unstructured data—all those messy, chaotic customer reviews, social media posts, and sales call transcripts we’ve never been able to make sense of before. AI processes this data in seconds, delivering insights that would’ve taken months of manual spreadsheet crunching to access.
Ask yourself:
- What data do we have
- Is it high quality
- Where is it stored, and how can we use it?
Tip: Start cleaning and organising your data now to ensure AI delivers the results you need. Use AI and automated tools to streamline this process and be confident about your data quality from the get-go.
2. AI Vision: Align AI With Your Marketing Goals
AI’s potential is huge, but without a clear strategy, it’s easy to lose focus. Aligning your AI efforts with your business and marketing goals ensures you’re working on the right projects—whether it’s cutting costs, improving efficiency, or driving ROI.
A strategy-driven approach helps you prioritise high-impact AI use cases and avoid wasting time on tools that don’t move the needle.
Ask yourself:
- What are our core marketing and growth goals? (With budgets under scrutiny, AI is your biggest ally to do more, with less)
- Which areas will deliver the greatest ROI from AI?
- How can we structure AI efforts to support both short and longer-term objectives?
Tip: Don’t try and fix everything at once—focus on your biggest wins. We use an Impact/Effort Matrix to prioritise AI use cases that will deliver the most tangible ROI.
3. Identify High-Impact Use Cases
Don’t start with tools—start with your processes. AI should solve specific problems, not just fill gaps. Visualise your workflows: Where are the friction points? Where do things take longer than necessary?
Look for key areas that are manual, time-consuming, or inefficient. Can AI streamline these tasks?
Examples:
- Reducing time spent on manual campaign execution
- Improving personalisation across customer segments
- Real-time data analysis for better decision-making
Tip: Gather your team, visualise your marketing processes, and spot the pain points. AI shines on high-effort, repetitive, manual tasks.
4. Map Your Martech: Start With What You’ve Got
Now is not the time to rush out and grab a bunch of new AI tools. Start by mapping your martech stack and auditing the AI capabilities you already have.
It’s well-known that most marketing teams use only about 1/3 of their stack’s capabilities. Avoid tool-overload, integration headaches, and wasted spend by getting the most out of what you already have. Then, take time to familiarise yourself with the latest AI integrations in your ad platforms, CDPs, and CRMs—new features are being added all the time.
Here’s how:
- Map your martech stack and identify existing AI capabilities.
- Speak with your vendors and agencies—what AI features are coming soon?
- Evaluate gaps and opportunities for improvement.
- Be strategic and only add new tools if they solve a specific problem and you’ve tested them thoroughly – they’re easy to buy, but pesky to integrate.
Tip: Focus on getting the most out of what you already have. You can then make a solid case for financial investment in filling the gaps.
5. Pilot Projects: Test, Measure, and Iterate
Once you’ve identified your use cases, it’s time to pilot AI projects. Start small, focusing on one or two pain points. Test AI solutions and measure success through KPIs like:
- Time saved
- Lead generation
- Campaign performance
- If the pilot succeeds, scale it. If it doesn’t, refine and iterate until you get the desired results.
Tip: Keep your pilots small, low-risk, and compliant. Measure success with clear KPIs (value, cost savings, time) to make the case for scaling or refining based on the results.
6. Bring Your People On The Journey: The Change Management Piece
AI transformation is as much about people as it is about tech. Real change happens when your team sees how AI can help them work smarter, not harder.
Make sure your team understands how AI will benefit (not replace) their roles. Often, people feel overwhelmed or resistant to AI because they don’t know what it means for them.
- Communicate your vision clearly.
- Address concerns early.
- Provide ongoing support and training
Tip: Engage your team early—highlight how AI can enhance their roles, not replace them. Education and support ensures a smoother transition and long-term success.
7. Roll Out and Map the Path Forward
Once your pilots prove their worth, it’s time to scale AI across your marketing strategy. But to make it manageable for everyone don’t try and do it all at once, break it up into phases:
- Make the financial case for investing with clear KPIs and goals
- Start with the projects with the highest ROI
- Build momentum by celebrating small wins
- Create a clear roadmap with milestones
Tip: Start with high-ROI projects and build momentum. Remember, scaling is about progress, not perfection. Make sure every initiative ties back to business goals and track your progress to adjust as needed.
